I have watched some of it. The format was very hard to adjust to. Because it was a weekly serial each part would end in some sort of cliffhanger, which gets stale very quickly. And it also just looked horrible. I don't mean the sets or SFX, but the directing. It's jarring looking at something like Star Trek, Batman, or The Twilight Zone and then going to Classic Who where they just did not care what it looked like at all.
I did watch Six's entire run and was able to enjoy it but for now I'm just rewatching TOS.

My approach to watching Classic since starting it is to just dart around with what are considered the best serials or just sound interesting to me. I do not think starting from An Unearthly Child and working your way all through in order to Survival is the best way to approach.
RTD did establish that drowning stops the regeneration, I suppose if he fell into a furnace but he could just choose not to regenerate.
The timeless child is awful but something I'll admit is that it was never confirmed Hartnell was the first incarnation until much later, (I want to say until TotD but I'm not sure).
The way you said might be a better way to have handle this, The Doctor would have 9 previous incarnations (8 being Morbius Doctors), not super-secret just incarnations just ones we never got to see on screen. It would also give the impression that we picked up the story halfway through when the series started, you could theorize that Hartnell was the an incarnation that returned to Gallifrey to settle down and start a family. You could retcon the Watcher as giving the Doctor unlimited regens, just to avoid the limit issue.
Bill, Clara and Rose are the only ones who could become the Doctor, because they all either entered the Doctor's timeline or influenced the TARDIS, like the Bad Wolf's time vortex or the sentient oil.
An apology to Martha fans would be letting us get to see her with the black Doctor but they fumbled that spectacularly.

As I remember, the Time Lords find that all their predictions of the future converge on the existence of a great war fought across time against an unknown Enemy. This is to be the War in Heaven.
They aren't able to predict what form the Enemy will take, only that it is insidious and powerful. They start changing the timeline to try to alter the predictions, only to find that the Enemy appears to be doing the same.
I don't think we ever see who the Enemy is, only glimpses of their agents, and the consequences of the Time Lord's more and more desperate attempts to avoid the War in Heaven. So the first half of the EDAs have all this as a background, like a cold war against an Enemy you can't see or understand.
Then in The Ancestor Cell, I vaguely recall that it all comes to a head and for an instant the skies above Gallifrey are filled with the ships of the Enemy, until the Doctor does the Thing that he Does, and there are no more Time Lords and no more Enemy, just the Doctor in England in 1889 with memory loss and a note in his pocket from one of his companions saying "Meet me in St. Louis, February 8, 2001"

Then you might like this. It takes the backstory bits but removes the loom and Other stuff. Auld Mortality depicts a 1st Doctor who hasn't left Gallifrey and an older Susan who becomes Lady President. Its sequel, A Storm of Angels, has Old Susan replace herself with a young one to travel with her grandfather, leading into An Unearthly Child.
Most long running franchises have harder reboots than Doctor Who gets.

I think the real issue with Mel is the elephant in the room that is us never seeing how she hooked up with the Doctor. They hinted something BAD happened to her family when he brought her back in the anniversary specials. And given that early rumors was that the Black Guardian was going to be rebranded "The Guardian of Chaos" and be the big bad of season two, I kept wondering if RTD was going to retcon Mel being the Key to Time given mortal form.
