the command bridge scene were dooku gets killed right at the start is a direct reference and subversion to the throne room scene in rotj and is very important. I don't think Grevious is necessary as a character, but Dooku had to die in that scene
Internal logic, you have a group of business'men' and Dooku running the show. Someone has to actually be in charge of the armies and fleets.
You also see how Dooku was the gel holding it all together and without him they were going to be at each others throats as shown on Utapau.

The entire war was only 3 years, so with the events Anakin and Obi-Wan partake in they'd be in daily conflict with no downtime.
Oh and the clone army had 200,000 troops ready at the start of the war will only 1,000,000 more in the process of being made. And then we see that every ship is also crewed by clones... somehow.
George only came up with the idea of the droids needing a general post AoTC so then we got him at the end of his life, while the EU shoved him in that he was off screen at Genosis carving through clones and jedi in caverns.
Always thought itd make most sense if he was a Separatist general that got nearly killed during the course of the war and brought back as a cyborg at the insistence of Dooku
Which would've been cool had he been established in a previous movie as a non-cyborg and we get to see the consequences of the war and his proximity to dark side users has had on him. He wasn't interested in dying ignobly or captured and made an object of ridicule.
He has Obiwan dead to rights but challenges him instead after seeing his courage. He cannot fight anakin and Obiwan both, so he tries venting the air from the ship and escaping.
He's ultimately always a CO first and foremost and understands the need for big picture thinking.
Everyone in the republic hates him and believes him to be the one reason for its continuation - this implies deep stratagems and a good understanding of warfare.

Having too much of him pre-cyborg would steal Darth Vaders thunder too much, so the ideal would be him just existing as part of an exposition of a battle, a background character easily presumed dead by some explosion whos name is breifly mentioned beforehand. Having post-cyborg grievous actually kill a single jedi in combat would be important too, but the best Lucas could muster was having him impale a defenceless Shaak-Ti and then delete that scene.

If you were an old zoomer you know the feeling between ep 2 and 3 when you got mega hyped for anakin to become Vader and grevious in general. I had books and toys and read that he was this deadly jedi killer and then I see the movie (in full star wars costume not kidding) and he's a coughing borderline crippled weakling who doesn't even swing his sabers around like a real sith. Fair enough that he couldve just had Obi-Wan obliterated by droids but the reason Grievous stepped up to fight him always struck me as not just prideful but a matter of insecurity. He needed to be more than just a droid, and had killed Jedi before sure, but once he lost his advantage against Obi Wan he wasnt so keen to fight and ran away. Then again, Grievous was fleeing an entire army of clones actively engaging in battle not just Obi-Wan so I can see different ways of reading things.

I think it's possible to make it work if Grevious is sent off Geonosis to command forces in another system to open up a second front. Then by the time you get to RotS he's still fighting that second front and is the reason the war wasn't ended on Geonosis.
